Key Executive Takeaways
  • Every task must have exactly one "Accountable" person — where accountability is shared, no one is accountable.
  • Distinguish clearly between doing the work (Responsible) and owning the outcome (Accountable).
  • Over-consulting paralyzes decision velocity; convert unnecessary "Consulted" roles into "Informed" recipients.
  • In Process Bank, RACI definitions map directly onto BPMN task metadata and lane roles.

1. What is a RACI Matrix?

A RACI matrix is a responsibility assignment chart that maps every task, milestone, or decision in a business process to specific organizational roles. By explicitly declaring who does the work, who signs off, who provides expert input, and who is kept updated, RACI eliminates confusion, duplicated labor, and stalled approvals.

2. Deconstructing R, A, C, and I

- **Responsible (R)**: The "Doer". The role or person who completes the task or executes the activity. Multiple people can be Responsible. - **Accountable (A)**: The "Owner". The single individual with final veto power and ownership of the result. Exactly one Accountable per task! - **Consulted (C)**: The "Advisor". Two-way communication. Subject-matter experts consulted before work is completed or decisions are finalized. - **Informed (I)**: The "Audience". One-way communication. Stakeholders kept up to date on progress or outcomes after milestones are reached.

3. The 3 Golden Rules of RACI Design

1. **Exactly One 'A' per row**: If two managers are Accountable, they will either conflict or assume the other is handling it. 2. **Minimize 'C's to Protect Velocity**: Consulting too many people leads to analysis paralysis and endless alignment meetings. 3. **Ensure Every Row Has at least one 'R' and one 'A'**: A task with no Responsible person never gets executed.

4. Common Anti-Patterns to Eliminate

- **The Bottleneck Approver**: An executive marked "Accountable" on 50 routine tasks, stalling execution. Delegate operational accountability downwards. - **Role Overload**: A single team member marked "Responsible" on every critical path item without adequate resource backing. - **Consultation Confusion**: Treating "Informed" stakeholders as "Consulted", allowing them to halt progress with unsolicited opinions.

5. Connecting RACI to BPMN Lanes

In modern BPM, RACI is not a disconnected Excel grid. In Process Bank, the lane represents the **Responsible** party, while task properties store the **Accountable** role, escalation contacts (**Consulted**), and notification recipients (**Informed**), automatically keeping the entire governance model synchronized.
